The number I got wrong for three years

Hello Reader,

Emely here.

I'm starting something new — a Monday email, just for the people who've raised their hand and said I want to build this differently. No pitch stapled to the front of it. Just the actual thinking that goes into building a Microfirm, from the person building one alongside you.

Before I get into today's idea, a quick word on why I'm doing this at all.

I didn't inherit a playbook for this. I'm a first-generation immigrant, the oldest daughter, a woman, a woman of color — and every system I was handed to "build a business" was written by and for someone whose life didn't look anything like mine. So I built my own math instead. Not because I'm contrarian for sport, but because the inherited version simply didn't compute for who I am and what I was actually trying to protect: my time, my standard of work, my life outside of it.

That's what these Monday emails are — the math, the reframes, the oh, that's why it's not working moments, as I find them. Some weeks it'll be tactical. Some weeks it'll be personal. All of it is meant to be useful, whether or not you ever become a Principal.

Let's get into this week's.

You've been measuring the wrong number.

Not revenue. Revenue per client.

Here's the math almost nobody does on purpose: twelve clients at $25K each is $300K. Three clients at $100K each is also $300K. Same top line. Same number your accountant sees. Completely different business — and a completely different life underneath it.

The market trained us to grow the wrong variable. More leads. More clients. More logos on the website. And for a long time I did the same thing — I built out, because that's the only direction anyone ever showed me. What I didn't clock for years is that client count is the denominator that quietly dilutes everything sitting on top of it: your attention per client, your actual hourly economics, your margin, the quality of your own work.

I hear a version of this constantly from women in my orbit — the ones charging $3K retainers who structure the entire scope of their offer around that number, instead of the other way around. They shrink the deliverable to fit the price, when the real move is pricing to fit the value they're already delivering. Pricing anchors behavior. Not the other way around.

So here's the reframe I actually want you to sit with this week:

The denominator is the lever. Not the hustle.

You don't fix this with more capacity, more hours, or a bigger team. You fix it by changing what you're dividing by. Three or four engagements, each priced like the strategic asset you actually are — the same expertise you already have, just concentrated instead of spread across twelve people who each get a diluted version of you.

That's the entire structural premise behind what I call Calm Revenue Architecture — and it's the first thing we rebuild inside the Microfirm Method, before we ever touch marketing, before we ever touch delivery. Get the denominator right, and almost everything downstream gets easier.

If you've ever looked at your own revenue number and felt strangely unsatisfied by it — even though it's "good" — this is usually why.

Also — quick thing before you go.

If you want back in the room for the Microfirm Method Masterclass, you don't need to fill anything out again. One click, and you're back on the list for this upcoming Tuesday at 6 pm EDT— reminders and all.

No form. We've already got you.

And in case it's useful to have this in one place — here's the full lay of the land:

  • Microfirm Method Masterclass — the free weekly live session, and the right starting point if you haven't been yet, or if it's been a minute since your last one.
  • Microfirm Accelerator — the nine-week flagship program. This is where most Principals rebuild their Calm Revenue Architecture from the ground up — pricing, positioning, and the offer suite that supports it.
  • Microfirm Ascension — for Principals who've already got the foundation in place and are ready to build the next tier on top of it.
  • Offer Suite Build Day — a single, fixed-seat intensive if you want your offer suite rebuilt fast, in a room, done — not spread across weeks.

I'll be back in your inbox next Monday, with the next piece of the math.

Talk soon,
Emely

P.S. — If the denominator idea landed, forward this to the one Principal in your circle still measuring the wrong number. She'll know exactly who she is when she reads it.
